Sixty percent of our meetings were status updates: people reading their week out loud to each other. We replaced them with one written ritual. Every Monday, everyone posts a short update in the same format: what shipped, what is blocked, what needs a decision. People read it on their own time and comment where they can help. The only meetings left are the ones where we actually decide something together. We got back roughly six hours a week per person, and the decisions got better because people came having already read the context. A meeting should be for the work only humans can do live. Everything else is a document waiting to be written.
